It's been 2 months so far, so I caved in and asked her out
Why did you wait so long? I'm sure it did not take you 2 month to find her attractive. She must have put you in her friendzone in some way. What else would she do? You did not make a move on her for such a long time, while spending a lot of time with her. You did not behave like a guy, who is interested in her in an romantic/sexual way.
I did it over the phone and she was kinda surprised
What exactly did you tell her? - This detail is important to decide the next step. I hope it was not a confession.
Friend confessions almost never work on women, because they result from men waiting too long, while the woman already has put the man in the friend box. The right way to do it is to not verbalise it and slowly increase the tension (over time), til you escalate. You can ask more or less strange women out but it does not work on female friends under normal circumstances.

Okay. But she still probably put you in the friendzone in SOME WAY, but that does not mean you have no chance.
Calling it a date and relying so much on texting was not a good idea, it would have been better to ambiguously imply it.
How do I do this? Is it too late?
I don't think its nescaerly the too late.
What I would do:
Stop discussing dating and your feelings with her, stay ambiguous
Hang out with her like you normally would but slowly start flirting with her (ambiguous jokes, looks, slight touches). You start off very implicitly. If she reciprocates, you can slowly become more explicit. Stay ambiguous and playful. Don't view it as manipulation, view it as the mating dance.

Search for the following key words: "escalation", "push pull", "flirting"
Just take inspiration from what you are going to read, use common sense and don't act too much out of your character.

Believe me, if a girl was interest she would make it clear immediately. You took to long to ask her out, you became her best buddy. State interest faster, show balls and confidence. Do it in person, that way she can't leave you on seen or give you an excuse, just a straight up yes/no.
Lost cause here, move on
