You have to decide if the chance of dating her is worth losing her as a friend because that is almost certainly what will happen. Either she likes you and you start dating (no longer friends) or she doesn't like you and is weirded out that you spent all this time together without being honest with her and the friendship is gone. If she's a great friend, accept the reality of the friendship and let go of those romantic feelings.

In my experience it’s easiest to just tell them you think they’re pretty or whatever as soon as possible. I’ve had friendships that started off with me flirting with her.

The flipside, being friends for months and then suddenly blurting out you want to fuck her, doesn’t ever work. If you’ve been friends for a while you should find ways to escalate over time. It’s just so weird to get all those feelings thrown at you at once. Plus there’s a lot of pressure if you’re already friends, you can’t just have a first date now. What does that mean? The motto is that you have to take a risk losing her in order to get what you want. But you don't have to throw yourself at the complete failure situation. You pursuit, she rejects, and you can pursuit a month later. You just need a patience to wait for 4 weeks.

Like others are saying you can't get rid of that risk. However any girl worth being friends with should be mature enough to be cool with you even if she turns you down. And if you actually care about being friends with her you should be able to move on from rejection. If making a move completely ruins the friendship, you werent really good friends to begin with.
